# What locks you in is not the model. It's the memory.

**In one line:** In the personal-agent race, the model is swappable; memory is the lock-in.

![In a bright, sun-filled white marble hall, a small figure seen from behind in silhouette strains with both hands to wheel away a tall glowing strongbox packed with neat luminous blank filing drawers, but a thick oversized steel chain bolts the box to the floor and is pulled bar-taut, so it cannot move; a chrome turnstile beside the figure rotates only one way, inward. The overlaid Chinese headline reads that the model is swappable but the memory cannot be moved out.](https://wakenex.com/assets/notes/what-locks-you-in-is-not-the-model-its-the-memory/cover-1600.jpg?v=60aed3fb67)

On October 25, at CNCC 2026, Jiang Guanjun, who leads AI algorithms at Alibaba's Qwen, split the "personal agent" into three layers: models, memory, and ecosystem. His team mapped more than 30 industries and over 8,000 "atomic capabilities." The easy read is that smarter models simply make the assistant more useful.

But the model layer is turning into a commodity: cheap, swappable. Anything you can swap out is not a moat.

The moat is the middle layer. An agent that actually helps has to remember you over time, tying your past conversations to what you need now. The catch: whoever holds that memory inside their ecosystem sets the cost of leaving. The more it knows you and does for you, the higher the price of taking it with you. In the end, switching models is easy; switching memory is hard.

So don't read "smarter model" as "I gained a handy tool." Expanding what you can do and being able to walk away with your memory are two different things. The agent that is truly yours is the one whose memory you can export and whose underlying model you can replace. Without that, you are not using it; you are leaving it a deposit.

This breaks if a standard, exportable format for personal memory ships, letting you move the whole agent elsewhere without losing context; the lock-in loosens. Watch for that.
